Hallucinated efficiency is a collective blindspot. Not fraud. Not incompetence. A system that reports correctly on its own logic while the logic itself is the primary driver of marketing waste.
Here is what it looks like from inside twenty years of operating within the marketing machine.
Your CMO presents the performance deck. Your agency validates the methodology. The platform's client lead confirms the numbers. Everyone in the room celebrates the success.
This is not negligence. It is rational behaviour, operating inside a system where the incentives and pressures point away from transparency, and where marketing waste has been normalised.
Why the system reports what it reports
Media agencies are paid on spend. Their fees scale with the budget they manage, not the return it generates. Platforms report metrics that optimise their next auction, not your last one. Every party with the access and expertise to identify the problem has neither the headspace nor the incentive to stop it from continuing. Automation has scaled the waste faster than it scaled the insight.
ROAS. Brand lift. Viewability. Share of voice. Media mix modelling. Every measurement layer has the same architecture underneath it. The entity producing the number has a commercial interest in the result.
The consolidation trap
The consolidation we have seen at agency holdco level means this is no longer a collection of service providers. It is a series of vertically integrated data platforms. When the entity buying your media also owns the identity graph used to measure creative performance, independence and transparency become a structural inconvenience.
The early 2020s saw consolidation as the strategy many brands took as a path towards efficiency. Huge amounts of waste and dependency remain on a system that was not designed to show you where the waste is.
For brands, it is time to reconsider the consolidation play and explore the sovereignty play. Moving from platform-owned attribution to brand-owned performance logic. Owning the infrastructure that measures your own performance and shows you where the waste is.
